Regulated operating-model advisory, based in Jersey
A firm that cannot out-expert its suppliers can still out-govern them.
Sequence Advisory helps regulated businesses govern complex change — the kind that depends on technology providers, consultants and specialists who each know more about their own field than the client ever could.

What Sequence does
The challenge is rarely a lack of expertise. It is keeping control of the decision when every expert in the room knows more than you do.
Using the Sequence Method — Brief, Select, Build, Govern — Sequence helps leadership name the right problem, make better-informed decisions, translate those decisions into workable operating models, and keep control through implementation.
Its focus spans operating models, suppliers, platforms, data, AI, automation and transformation — with commercial value, governance and accountability designed together, not bolted on afterwards.
- Senior-led, end to end
- Regulated FS specialism
- Evidence-led, not opinion
- Jersey-based, serving the UK
You are accountable for outcomes you cannot personally build. The advantage is not the specialism. It is the sequence.
Twenty years of operating decisions, distilled into a repeatable method for governing the specialists a regulated firm depends on.
The problem
The failures that surface after the decision is made
None of these appear in a demo, a business case, or a status report. They appear at go-live, at exit, or under regulatory challenge — when it is too late to have asked the right question.
The migration that was really an audit
Scoped as a file transfer; it exposes every undocumented workaround and ownership gap the firm quietly runs on.
The vendor you can't actually leave
You have the contractual right to exit. You've never proven you can extract your data whole — until you're already leaving.
MI that reports instead of steers
A beautiful monthly pack describing a quarter nobody can change any more, when the business needed a forecast.
The tool that entered by calendar invite
An AI notetaker became an outsourced processing arrangement no one took to the board.
The programme in an impossible order
Every workstream individually sound; the sequence undeliverable — and the risk lives in the space nobody owns.
The data model a vendor chose for you
Your firm's grammar, dictated by whichever platform got there first, quietly costing you every renewal.
The Sequence Method™
A proprietary framework — not an opinion
The Sequence Method™ is a named, repeatable framework for governing regulated operating-model decisions: four phases every such decision passes through, and twelve instruments that govern them. It was developed over twenty years inside regulated financial services and codified across a published body of work — not assembled for a pitch. You only ever see the instruments your decision needs; the whole framework sits behind every engagement.
-
Phase 1
Brief
Is the real decision named before the craft is commissioned?
- Governing specialists
- Framing the brief
- Senior-operator literacy
-
Phase 2
Select
Does selection test failure and exit, not just the demo?
- Procurement rigour
- Vendor exit readiness
- Tool governance
-
Phase 3
Build
Are the data, flows and reporting designed — or accidental?
- Data-model ownership
- Systems integration
- Management information
-
Phase 4
Govern
Does go-live decide on evidence, and hold under pressure?
- Migration discipline
- Operational resilience
- Transformation sequencing
Four phases, twelve instruments, one discipline — The Sequence Method™. Codified from twenty years of regulated operating decisions and a published corpus of practitioner work. The free diagnostic scores your firm against all twelve.

The method, applied to the decisions you actually commission
One discipline — governing the specialists you can't personally grade — expressed as the engagements regulated firms recognise and buy. The instrument sits above every line below.
Fractional / advisory COO
Senior operational oversight without the full-time cost — board and committee support, operating-model review, governance and resilience, brought to the decisions that carry the most risk.
Programme & PMO governance
Independent assurance and senior leadership for complex change — system selection, migration and go-live oversight, reporting and governance frameworks that keep a programme honest.
Migration & platform governance
Scoping a migration as the operating-model audit it really is — two-thirds discovery, findings read as debt, and a go-live gate that decides on evidence, not optimism.
Vendor selection & exit
RFPs that test failure states, not features; tested extraction before renewal; and a canonical data model so a supplier maps to you, not the reverse.
M&A & integration support
Operating-model governance through the deal cycle — separation and integration planning, Day 1 readiness, and the disciplined sequencing that stops sound workstreams colliding.
AI & tool governance
Bringing AI and third-party tools in through governance rather than a calendar invite — register, ownership, retention, and an AI layer that sits above governed data, not instead of it.
Engaged as a workshop, a scoped project, or embedded advisory — see how to work with me. Every line starts, if you wish, with the free diagnostic.
The diagnostics
Score your firm across all twelve instruments
Free self-assessments built from the method — instant, no commitment. Start with the firm-level score, go deeper by function, or take the AI-governance lens. An interpreted report is available if you want the gaps prioritised and mapped to fixes.

What good looks like: AI in a regulated firm
The five phases — Scope, Policy, Infrastructure & data, Implementation, Oversight — that a board should expect before AI delivers value without weakening control. A one-sit briefing you can take into a board pack. Fact-checked against the JFSC AI guidance and the Jersey AI Playbook.

What you receive, in full
The interpreted report is the record of advice. It comes with an action plan in two forms — a printable PDF and an online page — generated from the same engagement, within 48 hours of a consultative call.
- The board summary a director would repeat
- Nothing that can't be acted on
- Who carries the work, and what starts now
- The work against the time you have

Recent work
The method, applied to real decisions
Engagements described in anonymised form. The sectors vary; the discipline — forcing a decision onto evidence before the craft is commissioned — does not.
Website & proposition redesign, reframed as an evidence problem
A redesign brief was scored across seven dimensions before any design work began. The finding: the proposition wasn't the problem — the routing was. The project got smaller, sharper and better-targeted the moment the evidence arrived, rather than defaulting to taste.
CRM migration governed as an operating-model decision, not an IT project
A client-relationship system migration was scoped as an audit of how client data is authored, owned and moved — before a platform was chosen. Treating the migration as operating-model discovery, not a file transfer, surfaced the dependencies and data-ownership questions early, where they are cheap to resolve rather than at cutover, where they are not.
Core workflows redesigned so judgement sits where it belongs
Operational workflows were mapped end to end to find where senior time was being spent re-keying and chasing rather than deciding. Redesigning around where human judgement genuinely adds value — and standardising the rest — freed capacity and made the process predictable under pressure, not just on a good day.

How to work with me
Clear engagements, clear prices — because senior work should not need a sales process
A ladder, not a menu: each step stands on its own and earns the next, from a free handbook to embedded advisory. Rates are transparent and benchmarked to the 2026 UK market for senior regulated operators — day rate £1,350, so every price below is simply a defined amount of that judgement.

An honest fit
When to choose me — and when to choose the Big Four
The trust signal most advisors won't give you. There's no universally best option — only the right one for the decision in front of you.
Choose me when
The decision needs lived judgement
You're accountable for a specific high-stakes decision — a migration, platform change, vendor exit, AI deployment — you can't grade from the inside; the Big Four feel like a sledgehammer; and a generalist wouldn't grasp the regulatory weight.
Choose them when
The job needs scale or assurance
You need a thirty-person team for a multi-year, multi-geography programme, formal audit or assurance sign-off, or the reputational cover of a global name on the board paper. That's their job, and I'll say so.
The difference
Lived, not just observed
The Big Four bring institutional assurance, scale and multidisciplinary depth. I bring something different: 20+ years accountable for these outcomes inside a regulated firm — judgement forged by accountability rather than observation, with direct senior involvement throughout. The full comparison
About the practitioner
The method is built on lived experience — here's whose

Sequence is the method, distilled from two decades inside regulated financial services — bringing an instrument to every decision, so the evidence decided before taste could.
Paul Soares leads commercial strategy, operational execution and business infrastructure at a regulated wealth-management firm, aligning growth priorities with governance, risk control and scalable delivery. He joined as Head of Operations in April 2020, with his remit expanding to Commercial Director responsibilities from January 2025 — leading the operating platform behind the firm's commercial execution: workflows, reporting, custody and banking networks, broker relationships, client reporting, fee billing, third-party dependencies and core business controls.
He works closely with the CEO and Compliance Officer to translate strategy into disciplined execution, ensuring growth initiatives are supported by robust governance, operational resilience and clear accountability — connecting commercial development, introducer and intermediary relationships, marketing oversight, process improvement and technology-enabled delivery.
With over 20 years across regulated wealth management and adviser solutions, Paul has held senior roles at LGT Vestra (Jersey) and Brooks Macdonald International / DPZ Capital. His background combines operational leadership, commercial judgement, adviser proposition development, CRM and investment-management systems, and delivery across the Channel Islands and international markets.
Sequence is Paul's practitioner body of work and method — the writing, the instruments and the diagnostics presented here draw on that experience and are shared in a generalised, non-confidential form.
The work
A body of practitioner thinking, not a stream of posts
A growing body of published articles across three series, building deliberately from AI governance into the practical operating model of a regulated firm. The corpus is the credential — and the source of the twelve instruments.
- Series one
AI governance
What responsible AI adoption actually requires in a regulated business — governance, oversight, board evidence.
- Series two
AI value and scaling
Why AI value stays trapped until the operating model catches up — CFO-grade value, foundations, accuracy, agentic control.
- Series three
Operating-model transformation
The method itself — governing suppliers, data, migrations, MI, integration and sequencing you can't personally grade.
We set out to redesign a website. Before we had chosen a single colour, we had scored the field on seven dimensions and found our proposition was not the problem — our routing was. The redesign got smaller, cheaper and sharper the moment the evidence arrived.
